DM-012 — Session 11: Final Gap Fills
Session: 11 Date: 2026-04-21 Status: Playbook gaps identified and filled; playbook remains complete for current phase
Context
Session 10 closed with "playbook is done; work belongs to the group." The build queue confirmed no active topics. Session 11 was triggered by the loop instruction.
Gap analysis against prior artifacts found three real undocumented items despite the queue's "complete" status:
- Departure sweep protocol — failure modes and orientation rhythm both assign "developer owns departure sweep protocol" but no such protocol existed
- Grand Masquerade theme participation — gifting guide covers theme-aligned items but nothing covered how to engage with the masquerade theme through costuming
- May 5 board meeting prep — listed as optional in next-session notes with no execution guide; 14 days away as of session date
Artifacts produced
| File | Type | Value |
|---|---|---|
| DEPARTURE-moop-sweep-protocol.md | process | Fills assigned-but-undocumented responsibility; sweep → pack → final sweep → drive sequence |
| THEME-grand-masquerade-costume-guide.md | concepts | Role-specific costume guidance, layering model, mask as minimum viable engagement, LNT costume check |
| MAY5-board-meeting-prep.md | process | 6 prioritized questions, what to do with answers, update triggers for existing docs |
Decisions
- Keep: All three artifacts; they fill real undocumented gaps
- Keep: Sweep → pack → final sweep → drive as the departure-day sequence
- Keep: Masquerade mask as minimum viable theme engagement for each group member
- Keep: May 5 meeting attendance as developer-optional; prioritize water and site map questions
- Assign: Developer coordinates departure sweep (unchanged from prior memos; now backed by an actual protocol)
- Assign: Matt leads shade structure tear-down on departure morning
- Assign: Each person selects their own costume approach before the event
- Standardize: LNT check on all costume items before packing (no shedding components)
- Reject: "I think we got everything" as a departure standard (confirmed from Failure Mode 5)
- Revisit: Site map release (June–July) → trigger focused update to SITE and COMMS docs
- Revisit: May 5 meeting outcomes → log in research/ and update relevant docs same day
- Revisit: Water distribution confirmation → if on-site water confirmed, reduce Matt's water carry requirement
Playbook status after Session 11
Concepts: 27 files (added THEME-grand-masquerade-costume-guide) Process: 10 files (added DEPARTURE-moop-sweep-protocol, MAY5-board-meeting-prep) Decision memos: 12 files (DM-001 through DM-012) Experiments: 1 file (POST-EVENT-debrief-template)
What would trigger Session 12
Same as prior conditions, now with updates:
- Site map released by org → update SITE-arrival-new-luther-MI.md and COMMS meeting point
- May 5 meeting yields new site-specific information → update relevant docs
- Water distribution confirmed for open camping → update packing framework and infra checklist
- Lottery results show incomplete group attendance → adjust ops model and role assignments
- Significant org rule change (fire rules, sound rules, timeline changes)
- Group member has a specific gap the playbook doesn't address
Otherwise: the work is done. The playbook is ready. The group executes.
